The Hidden Cost of "Free" PDF Tools — What You Pay When You Don't Pay

Free isn't free. The big PDF SaaS — Smallpdf, iLovePDF, Sejda — extract value somehow. Here's what each one actually takes when you use the free tier.

"If you're not paying, you're the product"

The line is overused, but applies. Free PDF SaaS services pay AWS bills somehow. The two main mechanisms:

1. Funnel to paid tier. Strict free-tier limits make Pro feel necessary. Smallpdf's 2-tasks-per-day, Sejda's 3-tasks-per-hour, iLovePDF's file-size caps.

2. Data extraction. Email captures, usage analytics, ad targeting via your file metadata.

Most "free" PDF tools do both. Let's look at each.

Smallpdf

  • Funnel: 2 tasks/day on free. Pro is $9/mo or $108/yr.
  • Data: Files uploaded to AWS, processed, deleted "within 1 hour" per their privacy policy. Email collected for many tools. Usage analytics across Smallpdf properties.
  • What you pay: $108/yr if you upgrade, OR your file content sits on AWS for an hour, OR you provide your email + browse data and only get 2 free tasks.

iLovePDF

  • Funnel: File-size cap free, batch limits free. Premium $7/mo or $84/yr.
  • Data: Uploaded to their servers, deleted "after 2 hours." Account required for some Pro features.
  • What you pay: $84/yr if you upgrade, OR file content sits on their server for 2 hours per task.

Sejda

  • Funnel: 3 tasks/hour OR 200 pages OR 50 MB on free. Web $7.50/wk or $63/yr. Desktop separate price.
  • Data: Server-processed for web tools. Desktop is local-only.
  • What you pay: $63–$200/yr if you upgrade, OR limited to 3 light operations per hour.

Adobe Acrobat (Free Reader)

  • Funnel: Reader is free; the actual "tools" mostly require Pro DC ($20/mo or $239/yr). Some basic tools (compress, sign 2/mo) free.
  • Data: Adobe collects telemetry, usage data, "diagnostic" data per their EULA. Files sometimes routed via Adobe Cloud.
  • What you pay: $239/yr if you upgrade, OR you accept Adobe's telemetry stack.

Soda PDF

  • Funnel: Three tiers — Standard $48, Pro $96, Premium $144/yr. Most useful tools (OCR, eSign, batch convert) gated behind tiers.
  • Data: Online tools upload to their servers.
  • What you pay: $48–$144/yr if you upgrade, OR limited online tool access.

What PDFShed takes

To be specific so you can evaluate honestly:

  • Banner ads on tool pages (Google AdSense). Ad targeting uses standard browser cookies — not your file content (the ads can't read your files; that's a same-origin browser security boundary).
  • Standard analytics (Google Analytics) — page views, country, browser. Not file content, not file names.
  • No email collected unless you contact us.
  • No file content seen because files don't upload.

What you pay PDFShed

  • Battery / CPU: processing happens on your device. Fan may spin up. Desktop laptop = no real cost. Mobile = small battery hit.
  • Ad attention: banner ads on tool pages, like a free newspaper.

That's the whole deal. We don't have a Pro tier, daily limit, or signup wall. The economics work because we don't pay AWS — your laptop pays in CPU cycles.

How to evaluate any free PDF tool

Three questions:

1. What's the funnel? What feature is gated behind a paid tier? That's their business model.

2. What gets uploaded? Any server processing means a copy of your file exists somewhere outside your control, however briefly.

3. What identifiers are collected? Email, account, usage analytics tied to identity. The smaller this set, the smaller the data risk.

For most people, the answers determine whether "free" actually means free or means *I am paying with something else*.
